I agree with the abstraction layer. It could be a service layer that managed caching etc, or if warranted, a CQRS style architecture. With a CQRS style you would likely use precomputed "views" of the data you need to serve a request and it wouldn't necessarily need to match the write model.

Sometimes bad shit needs to happen before change is considered. So in that sense organizational dynamics are like a feedback loop from control theory. I also would add that this problem is an indication of a missing role in the development team and a weak process. Backing into dates without having a technical grasp on the project never works. What does work is allowing a lead to estimate a date based on a specific feature set that is frozen in the sense that any change after agreement means a non negotiable schedule change. I would push for better development leadership if I were you.
